There are 3 key areas to think about when it comes down to effective onboarding Having repeatable, robust and predictable onboarding process for engineers in your organization is an absolute must. So that first of all you can clearly communicate expectations for the first few steps with a new hire. And second that communicates to them “we are very happy that you joined our team and we are committed to help you be successful”. This creates a positive dynamic so that new hire is even more motivated. Also, it creates alignment between new hire and the team with regards to expectations from their first few weeks together.

There are 3 key areas to think about when it comes down to effective onboarding: First. Define who is going to provide help and support for new hire. As a new hire, whom do I reach out to when I am stuck? For example, we have been using something called “Buddy system”. For each new hire we create private Slack channel with just a couple of engineers in that are ready to help you out with any of the issues as their top priority item.

Folks are there to help answer questions like “can’t connect to VPN” or “this endpoint is giving me 500 error. What could be wrong?” Second. Define and publish onboarding roadmap with key milestones. For example, we have tried sprint-based milestones and they worked out great. During Sprint 1 we expect you to set up fully working development environment. Complete first ticket. And as part of this - get up to speed on the process and the way we work. During Sprint 2 focus is on participation in backlog grooming's. You'll help estimate tickets, ask questions, raise concerns if something is not clear and so on.

For Sprint 3 there are 2 milestones: 1. Prepare a ticket for backlog grooming: You will write tech notes you will pitch a solution to the team you will discuss it on the call 2. You will demo the tickets you worked on on sprint review Third area is about getting good at "technical onboarding". Automating setup process for development environment when possible. Having docs in place to guide new hire on how to create first pull request, and so on.

And of course, try to create synergy here. And what I mean by that is to make every new engineer that joins your team to go and improve onboarding process. Listen to the feedback that new hires give you and then later incorporate into your onboarding process.
